I've done one for about 5 years and I'm gearing up for Swap #6 which starts
in 3 weeks. I allocate a week for publicity - I talk to all the kids and show
them the kind of books I want, a week to collect and a week to swap.  We
usually swap out about 2000 books - we have 600 kids who do not come from a book
rich environment.

I seed the collection too and hand out free "book bucks" to kids with lots of
AR points.

One tip I got from LM_NET back when I first started was to stagger the swap -
so kids who bring books on first day get "book bucks" that are good on the
first day of the swap and the entire week.  Kids who bring books the second day
get "bucks" that are good on the second day and throughout the rest of the
week and so on. Keeps you from being mobbed the first hour.  Kids can bring books
during the actual week of the swap too.

We also pull the 'high demand" books and limit the kids to 2 of those per day
- otherwise the first 10 or 20 kids would clean me out of Goosebumps, Captain
Underpants etc.

We put all the books out at once - the entire library is covered in them  -
it's quite a sight.
The kids love it and always look forward to it.
